What happens if you wash something in the washing machine that is supposed to be “dry clean only?”?

The manufacturer has dry clean only because THEY created to coat and know the fabric. They are the 'expert'. Never ignore an expert.

It really depends on the garment and how its made. For instance: rayon typically says 'dry clean only' but it's washable in most cases. Things filled with down or feathers can be washed sometimes. If you washed your coat already and it looks okay, then it's okay. But if you are trying to find out if you CAN wash it, that's a bit different. The washer may make fillings or padding clump together, or even disintegrate if you use the machine, and some linings may wrinkle or shrink badly enough to make the coat unwearable or really ugly later.
Hand washing may be your answer.
But if your coat is WOOL, do not EVER put it in the washer, and never put it in the dryer--it will shrink up so badly it will be unusable.
Almost all polyesters can be washed by hand or in the machine, if the construction is good.

method I use to clean a down jacket,fill tub w warm water.soap.move clicker handle to gentle agitation,,run a few minutes,,click machine off,let soak a half hour,click on again for 3-5 minutes
then click to rinse cycle,fill with rinse water,let sit 5 minutes,,then drain and spin ti wrung dry.
place in warm dryer,with an already clean dry large fluffy blanket,,remove when still a bit damp,flatten on a table with a towel underneath,,washer agitators and hot dryers are what beat up and tears up clothes like you describe

Depends what the 'winter coat' is made of.

The risk is that things like padding/interfacing can shrink pulling the garment out of shape.

Sometimes it turns out just fine. Hang it to dry. I have volunteered for a dance company and we have washed wedding dresses and sequined costumes.
But other times you may find it shrinks. Or the fabric gets funny. Or it is extremely hard to get it pressed out.

Usually the garment will shrink a lot. The more delicate fabrics will fall apart.
